The situation

Nearly half of all orders carried a discount. The catalogue scored 0/100. Ads returned ₹3.61 per rupee. The storefront was competing on price, not relevance.

The work

Catalogue rebuilt against menu-score criteria. Blanket discounting replaced with targeted combos and thresholds. Campaigns rebuilt around converting items. Preparation-time programme run with the kitchen.

Revenue rose 6.7× while discounting fell by half — the growth was not bought. Repeat customers at 69% means a growing share of volume arrives with no acquisition cost.

Combo score

The situation

Peak season entered with a combo score of 11/100 and 12.55% subzone share. In a seasonal market, share not taken inside the window is gone.

The work

Combo architecture rebuilt from 11 to 100. Campaigns restructured for the season, weighted to peak weeks. Demand-capture mechanisms deployed.

GMV rose faster than orders — a fifth of the gain came from larger baskets, which carry no extra delivery or acquisition cost.

₹8.46L is the December peak; ₹7.43L the January comparison month.

The situation

Availability at 79% — the storefront was effectively closed one day in five. The Swiggy catalogue scored 0/100 and only 35.2% of carts became orders.

The work

Availability protocol established first. Catalogue rebuilt. Cart friction cleared. Advertising weighted to Zomato, the higher-headroom platform.

The first 16.6 points of availability recovery are revenue the business was already entitled to — the cheapest revenue in any engagement, and the reason the sequence started there.

Tia The Baker

₹2.71 lakh in net sales in the first month.

Scorecard — verified

Net sales
₹2,70,774 after platform deductions
Delivered orders
778
Average order value
₹348

The situation

A launch — no ranking history, no ratings, no repeat base. Month one had to be won on relevance and catalogue quality alone.

The work

Complete storefront build. Search-focused menu architecture, naming and descriptions. Catalogue structured for occasion and basket. Opening price architecture set for the market.

An AOV of ₹348 in a dessert category means catalogue structure, not discounting, carried the value.

This is net sales, not GMV — not comparable to the growth results above.
